Google AI Mode and the 2026 Search Shift (Google I/O + Marketing Live): What is Changing and What to Do
For nearly 20 years, Google search ran on a simple deal: keywords and bids in, clicks out. At Google I/O 2026 (19 May 2026) and Google Marketing Live 2026, Google started taking that model apart - rebuilding search around AI that answers with products inside its own surface, and increasingly lets people buy without leaving Google at all.
This page is our running hub on that shift: what's changing, why, how it affects you as a retailer, and where to read the detail. We keep it updated - a lot is still rolling out, and statuses change fast.
Last updated: 29 September 2026.
Why it's happening
Google has openly described the move from a "search engine" to a "decision engine" - the answer, and increasingly the purchase, happens on Google's own surface rather than on your website. AI Mode, AI Overviews, the Universal Cart and agent-led shopping (Gemini Spark) are all expressions of that one shift.
How it affects you
- Ranking #1 no longer guarantees the click - AI Mode can answer a query without ever showing your listing. Read the full breakdown →
- Your product feed is the new shop window - Conversational Attributes are the feed fields the AI reads to understand and surface you. Read the full breakdown →
- Fewer clicks leave Google when an AI answer appears - so your cost of sale on those terms can rise even though nothing else has changed. The data, and what to do about it →
- Being cited by the AI is the new win - and it's earned through clean data plus third-party trust, not bid budget.
- It is not just Google - ChatGPT, Claude and Perplexity recommend products too, and they read a different file (llms.txt). How to get found by them →
- Schema is what the AI reads first - Product, Review and FAQ markup is how the AI confirms your product exists before it will recommend it. Why schema decides it →
- Agentic shopping is coming - Universal Cart and Gemini Spark are already live in other countries, and let people research and buy without visiting your site at all. The stay-or-go decision every UK retailer faces →
- Manual bidding is effectively dead - when Google's AI controls every micro-adjustment, the bid becomes a uniform calculation and the real edge moves to data engineering. What your agency should do instead →
- Not everything Google announced is actually live in the UK - several headline features are rep-gated, restricted pilots or not here at all. What's actually switchable today →
- AI Max for Search - an AI matching layer inside your Search campaigns. Since September 2026 Google has been automatically upgrading Search campaigns that use automatically created assets or campaign-level broad match. Dynamic Search Ads follow from February 2027. We audited 24 UK eCommerce Search campaigns and found 10 had already crossed over. The UK eCommerce reality check →
What is changing - and when it reaches the UK
AI Mode in Search
A conversational answer with products and reasoning built in, instead of ten blue links. Strong organic and paid positions no longer guarantee you appear - what wins now is content quality, clean data and being cited by trusted third parties, not bid budget.
AI Overviews
The AI-written summary at the top of the results. When one appears, fewer searches end with a click through to a website. In the UK your Search, Shopping and Performance Max ads can show above or below an AI Overview - but ads inside AI Overviews are not available here yet. Google's list of countries for that is currently 12 markets, and the UK is not one of them.
Conversational Attributes (Merchant Centre)
Six product-feed fields built specifically for AI discovery - the data layer AI Mode reads. The fastest, cheapest win because they are entirely in your control, and most UK retailers have not touched them yet.
AI Max auto-upgrade
Starting in September 2026, Google has been moving Search campaigns that use automatically created assets or campaign-level broad match into AI Max. If you did not switch it on yourself, check whether it has been switched on for you. Dynamic Search Ads have a longer runway: their auto-upgrade begins in February 2027.
Universal Cart (UCP)
A Google-hosted basket - shoppers add products from multiple retailers and check out without leaving Google. It is now live in the US, starting in Search and the Gemini app, with YouTube and Gmail to follow. Checkout through Google's Universal Commerce Protocol now covers the US, Canada and Australia for participating merchants. The reassurance: you stay merchant of record with full control of the customer relationship either way, so the real question is being found, not losing the customer. The UK is still "later" - there is no firm UK date yet.
What it means, what it doesn't, and the stay-or-go question →
Gemini Spark
A personal AI agent that researches, compares and buys for the shopper - "find me a cordless lawnmower under £150 with next-day delivery" and it picks and buys. It has launched, but not here: Google's help page says it is available wherever the Gemini app is, except the European Economic Area, Nigeria, Switzerland and the United Kingdom, and it needs a paid Google AI Pro or Ultra subscription. People may eventually buy without ever seeing your site, so being agent-ready (clean feed, strong reviews, schema) is what gets your products chosen when it does arrive.
Other Google updates worth knowing
Beyond the big AI shifts, a few other changes may affect your account. The short version:
- Data Manager / Customer Match migration - the old Customer Match API was retired on 1 April 2026. Lists that were uploading through it did not disappear - they stopped refreshing. How to check your audiences are still live →
- AI performance insights (Merchant Centre) - Google's new report on how your products show up in its AI features is available in Australia, Canada, India, New Zealand and the US. Not the UK yet. What it shows, and when the UK might get it →
- An opt-out from AI search features - Google is testing a Search Console setting that lets a website choose not to appear in AI Overviews and AI Mode, starting with a subset of UK website owners. Sites that opt out get no traffic or impressions from those features, so for most retailers this is one to understand rather than switch on.
- Campaign total budgets - set a fixed budget for a date range (flash sales, launches, Black Friday) instead of just a daily cap. Available for Search, Standard Shopping, Performance Max, Demand Gen and YouTube campaigns.
- Missed Opportunities - shows the revenue you lost when budgets ran out or bids were too low, and what to change. It has moved out of Google Ads Labs and into the Recommendations tab as a beta.
- Visual search placements - shopping ads now appear in Google Lens, Discover and image search, so your product images need to work in those contexts (lifestyle shots, not just plain white). Rolling out.
From the team
"I keep getting the same question from clients: 'do we need to panic about this?' My honest answer is no - but you do need to understand it. The good news is that every one of these changes is something you can actually act on. That's why we built this hub: a plain-English running guide to what's changing in UK search, updated as each piece actually lands - no hype, no fear."
